You have been trying to arrive at a decision by running it through everyone who will be affected by it first, gathering their reactions, adjusting, recalibrating, and then running it through them again. This is what you do when you care about people, and caring about people is not a flaw. The problem is that you’ve been doing this as a precondition for deciding — as if the decision can only be made once everyone is already comfortable with it. That’s not a decision process. That’s an extended negotiation that never quite reaches a conclusion.

At some point, a decision has to be made before everyone has signed off on it. Some decisions require the courage to be temporarily uncomfortable with someone you love. You know this intellectually. Today is the day you feel it in a specific, concrete situation: the person whose discomfort you keep imagining before you’ve even told them the thing, and the way that imagined discomfort is quietly running your choices.

The decision doesn’t have to be unkind. It just has to be yours before it can be anything else.

I remember a point in my own life when I spent nearly two months deciding whether to stop teaching a workshop I’d been running for years. I knew, somewhere around week three of that two months, what I wanted to do. But I kept circling back: what would the regulars think, what would the person who referred me think, whether I was abandoning something people counted on. I talked to five people before I let myself sit alone with it for thirty minutes. And the thing I noticed, finally, was that I hadn’t once asked what I actually wanted. I’d treated my own preference as the last item on the list, something to check after consensus. The decision was already made. I’d just been waiting to see if someone would give me permission to make it.

The work version of this pattern is probably showing up around a rate adjustment you’ve been considering, or a client relationship you’ve been mentally restructuring, or a proposal you’ve been softening before sending to avoid the possibility of pushback. Check today whether the softening is actually making it more likely to succeed, or whether it’s just reducing the friction of rejection in advance — by making the thing smaller than it should be before anyone has even said no.

The money-mindset question is: what does it feel like in your body when you picture sending the version you actually want to send, at the number you actually think is right, with the terms that actually fit you? If the answer is anxiety mixed with a slight sense of relief, that’s useful data. The relief part is the truer thing. It’s the body recognizing the decision that’s already been made.

Softening a proposal before it goes out isn’t politeness. It’s a preemptive concession. And preemptive concessions set the floor for every negotiation that follows.

What to notice today

Notice how many of your conversations today include a preemptive apology or a softening phrase added to something you have a clear opinion about. “I might be wrong, but…” or “I don’t know if this makes sense…” inserted before a perfectly reasonable sentence. Notice whether that’s genuine uncertainty or habitual smoothing.

Notice, also, who you are most tempted to check with before acting on a decision you’ve technically already made. That person’s approval is probably the thing you’ve been waiting for. It’s worth asking whether their approval is actually required, or whether you’ve given them veto power that was never formally discussed.

And notice what it feels like when you make one small choice today without asking anyone first. It doesn’t have to be the big decision. Anything. Lunch, a response, a scheduling call. Just one thing, decided solo, carried through.
